The problem
A 14-person real estate brokerage ran its entire sales operation on shared spreadsheets and WhatsApp. Deals were lost to missed follow-ups, and answering "what closes this month?" took a two-hour manual audit that was outdated by the time it finished. Onboarding a new rep took three weeks, because every account's history lived in one person's inbox. Off-the-shelf CRMs were rejected twice: unjustifiable at 14 seats, and none could model the brokerage's commission-split rules without expensive custom development on top.
The solution
We built a CRM around their actual sales motion instead of forcing it into a generic template. Deals move through six configurable stages on a drag-and-drop board, each carrying a weighted value that feeds a live month-end forecast - replacing the manual audit entirely. Every contact has a unified timeline pulling in calls, emails and site-visit notes, so any rep can take over an account cold. Automation rules flag deals untouched for 14 days and notify both the owner and their manager. The commission-split engine - the exact reason off-the-shelf tools failed - calculates payouts per deal against configurable rules, with a monthly report finance exports directly. Role-based access separates Admin, Manager and Rep views, and a documented REST API pushes closed-deal data into their existing accounting software with no manual re-entry.
